What needed to change
Cross-docking works until the schedule slips. Manual sorting, staging and storage introduced errors; infeed, DWS, sorting, buffering and outfeed each required separate touches per parcel. Any change in schedule or volume created chaos that could only be absorbed with more people and more floor space — neither of which the site had.
How we upgraded the flow
Goods enter the system directly from the unloading point and every parcel is identified, understood and controlled individually. The buffer absorbs arrival variance, goods are released in consolidated waves exactly when needed, and delivered straight to the outbound lane without manual handling. It was the only solution that fit within the limited floor space available.
